The companies now quietly bringing workers back are the same ones that made workforce decisions without policies, procedures, and processes in place to evaluate what they were actually cutting. They mapped LLMs against job titles, not against tasks. They measured efficiency, not outcomes. They celebrated the savings in one quarter and absorbed the reversal costs across three others, in different budget lines, with no single executive accountable for the total.
Klarna replaced 700 customer service workers with an LLM-powered chatbot, declared $10 million in annual savings, and watched customer satisfaction scores collapse on complex interactions. By mid-2025 they were rehiring. Block cut 40 percent of its workforce in February 2026. The stock jumped 24 percent the same day. Within six weeks a senior engineer threatened to resign unless his team was rehired. They were.
The pattern is consistent across sectors. The LLM did not fail. The organizational strategy around LLM adoption failed. And the difference between the companies absorbing these reversals and the ones that are not is not which tools they chose. It is whether they had the internal infrastructure to make those decisions responsibly in the first place.

Is there any evidence that there are are companies who fired people that were successfully replaced by LLMs? I suspect that, if any, they are still avoiding delayed impacts in reduction in quality of the work.
